The McKinsey stat gets cited constantly in architecture circles: construction projects run 20% over budget, 80% over schedule. But the cause is almost never the build phase. It's the brief.

McKinsey data shows that over 70% of rework traces to design decisions made before anyone opens a BIM tool — decisions about what the building should feel like, what materials define it, how light enters, what story it tells. These decisions happen in the first hours of a project. They're made fast, communicated poorly, and revised expensively.

The concept phase is where architecture actually happens. And historically, it's where AI has offered the least.

What "upstream AI" means

The tools that dominate architecture tech right now are downstream: parametric BIM, clash detection, specification writing, procurement. All valuable. All operating after the concept phase has already locked in constraints.
